How We Built a $4M Pipeline in Nine Months

The Starting Point: Smart But Stuck

When I first met with the leadership team, they had a $4M ARR business with solid product-market fit and a major problem: their sales engine wasn't scaling. The team was good, hungry, smart people, but they were still doing lead qualification and pipeline building the way they'd done it five years earlier. Spreadsheets, manual research, hours spent on prospects who would never buy. They knew they needed to move faster. They just didn't know how.

Third: smart sequencing that recommended which prospects to approach, when, and through which channel, all based on pattern matching across thousands of past interactions.

The sales team didn't have to trust a black box. They could see why the system ranked a prospect, change the weights, or override it entirely. That mattered.

The Moment It Turned

Month three was rough. The team resisted. They'd built relationships their own way for years. Asking them to trust an algorithm felt like asking them to stop trusting their gut. I won't pretend I convinced them with a perfect pitch. I didn't. What worked was giving them control, showing them early wins on their accounts, and letting one account executive prove to the others that the system freed them to do what they were actually good at: building relationships and closing deals.

By month six, the sales team was actively asking for more. By month nine, their qualified pipeline had tripled. Conversion rates stayed steady. The team closed bigger deals because they had more options and spent less time digging.

What This Actually Means

This wasn't magic. It was pattern recognition at scale, deployed without hype. The company didn't need to hire three more sales development reps. They needed their existing team to operate at a different level. GenAI gave them that.
